Our advisory packages, and how to choose the right starting point

Most owners should start with the Business Diagnostic. Owners who already know their one big problem can go straight to a 90-Day Growth Plan, and owners paying an agency they doubt should look at Marketing and Vendor Oversight.

Written by Ali Sedighi, MBALast updated:

There are four packages, and the right one depends on how clearly you can describe your problem today. If you can't put a number on it, start with a diagnostic. If you can, start with a plan. If you want ongoing judgement rather than a project, choose the retainer, and if your main worry is money going to vendors, choose oversight.

  • HVAC Business Diagnostic

A fixed-scope review of your marketing, call handling, operations and numbers, delivered as a written findings report.

  • 90-Day Growth Plan

Three priorities, owners and deadlines for one quarter, with fortnightly check-ins until the work is done.

  • Ongoing Advisory Retainer

A standing monthly advisory relationship with Ali for owners who want a second set of eyes on every big decision.

  • Marketing and Vendor Oversight

An independent check on your agency, ad spend and software vendors, so you know what you are paying for.

Business Diagnostic: when you know something is wrong but not what

The Business Diagnostic is a three-to-four-week review that ends in a written findings report. We look at your lead sources, call recordings or call logs, quote follow-up, pricing, maintenance agreements, scheduling and the reports you already have. The output is a ranked list of problems, each with the evidence, an estimate of what it costs you and a suggested fix.

Choose it if:

  • revenue has stalled for two or more seasons and you can't say why
  • you are about to spend a large sum, for example a new website, a second location or a fleet expansion, and want a check first
  • your office manager, your field lead and your agency each blame a different thing

90-Day Growth Plan: when you know the problem and need it fixed

The 90-Day Growth Plan takes no more than three priorities and turns each into a project with an owner inside your company, a deadline, a weekly measure and a fortnightly check-in with Ali. Three is deliberate. Owners who try to fix seven things in a quarter usually finish none of them.

Choose it if you can finish this sentence with a number: "We are losing money because ___." Examples we hear often are unanswered calls during morning rush, quotes that are never followed up, or a shoulder season with nothing booked.

Ongoing Advisory Retainer: when you want a standing second opinion

The Advisory Retainer is month to month. It suits owners who have finished a plan and want someone to keep the measures honest, or owners facing a run of decisions such as hiring a sales lead, adding heat pumps, buying a competitor's customer list or reworking prices. It includes a monthly review call, a short written note after each call and reasonable access by phone, text and email between calls, with the exact limits set in writing.

Marketing and Vendor Oversight: when you pay others and can't tell if it's working

The Marketing and Vendor Oversight package is an independent check on the agency, ad accounts, call-tracking and software you already pay for. We confirm you own your accounts, compare reported results against your own job records and give you a short list of questions to put to each vendor. It can run alone or alongside a plan.

A quick way to decide

If this sounds like you Start with
"Something is off and I can't name it" Diagnostic
"I know the problem; I need it fixed this quarter" 90-Day Growth Plan
"I want someone to think with every month" Retainer
"I spend a lot on marketing and can't tell what works" Oversight

What every package has in common

Every package has a written scope that says what is included and what isn't, a named lead (Ali Sedighi), a defined end or a monthly notice period, and a price confirmed before work starts. If a package needs outside specialist help, that help is described and agreed in writing first. None of them include installation, repair, engineering, mechanical design, inspection or code-compliance work; we advise the business, and your licensed people do the technical work.

For how packages are quoted, see pricing. For examples of what changed at HVAC companies we have worked with, see results. If you'd like to work through the decision yourself first, the diagnostic checklist guide is a good place to start.

Frequently asked questions

Can I skip the diagnostic and go straight to the 90-day plan?

Yes, if you can already name the problem and show the numbers behind it. If the honest answer is 'something is off but I'm not sure what', the diagnostic will save you a wasted quarter.

Do packages include marketing execution, such as running my ads?

No. Packages are advice, plans and oversight. If you want the marketing carried out for you, that is a separate HVAC.Agency plan, and we will say so in writing rather than blur the two.

Can two packages run at once?

Marketing and Vendor Oversight can run alongside a 90-Day Growth Plan, because one checks spending while the other changes how the business runs. We don't stack a diagnostic and a retainer; one feeds the other.

How is each package priced?

Each one is quoted in writing after a first conversation, with a fixed scope and a fixed or monthly price. Nothing starts until you have accepted that written scope.
